As AI outpaces governance, organisations face a critical moment to adapt

AI has entered organisations at a speed that outpaces most governance structures. It’s no longer an emerging technology sitting on the horizon; it’s embedded into productivity tools, business software, and the daily habits of staff.

As a result, many leadership teams are discovering that AI is already shaping their organisation, whether they planned for it or not.

Adam explains: “What’s often misunderstood is that AI does not behave like traditional software. It changes data flows, introduces unique security vulnerabilities, and can create contractual and regulatory obligations that leadership teams never consciously agreed to.

“A well-intentioned employee pasting internal content into an AI assistant can inadvertently trigger a chain of data processing across multiple jurisdictions. Meanwhile, AI vendors continuously update their terms and conditions, quietly reshaping how data is stored or reused. If nobody is watching, risk escalates without anyone noticing.”

Security is evolving too. Techniques such as prompt injection, made visible through challenges like Lakera’s “Gandalf” (an online game where users try to coax an AI into disclosing a secret phrase), showcases how AI systems can be manipulated.

Traditional cyber controls don’t fully address these behaviours, and many organisations struggle to map where AI intersects with their existing security posture.

Yet despite the complexity, the organisations adopting AI successfully share a common mindset: they treat AI as a business change, not a technology shortcut. Their focus is clarity, not speed. And they recognise that responsible adoption enables innovation rather than constraining it.

“AI doesn’t just change how organisations use data, it changes the obligations you inherit,” explains Kim.

“Every AI tool comes with terms that may shift overnight, and your responsibilities to customers and regulators shift with them. When leaders don’t have visibility of those commitments, they expose their organisation to risks they never intended to take.”

With this in mind, Adam and Kim offer four pieces of advice for any organisation implementing AI:

1. Understand the risks clearly.

AI affects data governance, legal exposure, security posture and operational transparency. Leaders must acknowledge these shifts before they deploy tools at scale.

2. Conduct meaningful due diligence.

This includes understanding where data flows, what terms allow, and how obligations may flow down to customers and suppliers. Governance cannot be delegated to guesswork.

3. Define the use case and train your people.

AI only becomes valuable when employees know what’s appropriate, what’s off-limits, and how to use tools safely. Guardrails empower staff to innovate confidently.

4. Ask for guidance early.

The complexity of AI governance, especially around data sovereignty and compliance, means many organisations benefit from expertise to navigate the landscape.

The reality is that AI will become part of every modern workplace. The question is whether its use will emerge accidentally from enthusiastic experimentation or be shaped intentionally by leadership. Those who set direction now, establishing structure, clarity and oversight, will be able to harness AI’s benefits without compromising trust, security or compliance.

Instead of being a brake on innovation, responsible AI use can be the foundation which makes it possible.
